Everybody in marketing repeats the same line: directories have taken over Google, and a small business cannot rank for its own service in its own city any more. On 27 August 2026 we ran fifteen searches — nine things a Denver resident hires, six things a Denver business owner hires — and sorted all 150 organic results into two piles. Somebody you could actually hire, or somebody standing in between. Then, on 28 August, we ran the same nine consumer searches again in Phoenix, to find out whether any of it transfers.
Ninety-seven of the first 150 were the real thing, and 240 results later the headline number has barely moved. What did not survive the second city is the part everyone would have quoted: the list of which categories are fenced off. Denver’s worst search is comfortably mid-table in Phoenix, and the most valuable HVAC market in America turns out to be one of the cleanest pages in the set. Updated 30 August 2026 with a sixth section: we went back to the Denver agency searches and read what the agencies say about themselves. Twelve of them call themselves the city’s best. Two of the twelve were actually first.

There is a story every small business owner has been told about Google: the directories have won. Yelp, Angi, Thumbtack and a wall of “10 Best” listicles now sit where the businesses used to be, and an independent shop has no realistic path to page one for its own service in its own city. It is a tidy story and it is used to sell a great deal of work.
We wanted to know how true it is, so we measured it. On 27 August 2026 we ran fifteen searches and read all 150 organic results, then sorted every one of them into two piles: the website of an organisation you could actually hire, or an intermediary — a directory, a marketplace, a “best of” listicle, a forum thread, a social profile. Nine of the searches are things a Denver resident hires. Six are things a Denver business owner hires, including the four our own agency competes for.

Across 240 results in two cities, 162 — 68% — were the website of an organisation you could hire. The directory wall is real, but it is about a third of the page, not the page.
The headline number transfers between cities. The list of which categories are fenced does not. Denver’s worst search, “denver plumber” at four own sites of ten, is six of ten in Phoenix. Denver’s HVAC repair is six of ten; Phoenix HVAC is eight, in the largest air-conditioning market in the country.
Price does not predict the wall. The most expensive local click we have ever priced — “personal injury lawyer near me” at $264.89 in Denver — has nine law firms in its top ten. The cheap, unglamorous trades are the ones fenced off.
Reddit ranked first for both “plumber” and “electrician” in both cities — four search-days, four first places — and appeared on six of the fifteen Denver searches, every time inside the top five.
Five of the ninety Phoenix results are businesses in other states that happen to have “Phoenix” in their name. The number one result for “phoenix veterinarian” is a veterinary surgical practice in Overland Park, Kansas.
The genuinely walled search is not a consumer one. It is hiring a marketing agency. Built In Colorado ranked on four of four Denver agency searches, Clutch on three, Semrush’s agency directory on three, and a University of Colorado Denver business-school page on three.
Denver inverts the trades. Across nine service verticals, 19 of the 20 pages that ranked agencies were published by an agency. Across six Denver agency searches, only 2 of the 18 ranking pages were — but both of those two put themselves at number one, and neither says so.
Twelve Denver sites call themselves the city’s best, top, #1, most trusted or premier agency. On 30 August 2026, two of the twelve ever actually held first place on any of the six searches. The one agency that named the exact keywords it claimed to lead was ninth and fourteenth on them.
Fifteen searches, ten organic results each, all pulled on 27 August 2026. The nine consumer searches were set to a Denver, Colorado location: plumber, dentist, personal injury lawyer, HVAC repair, med spa, chiropractor, roofing company, electrician and veterinarian. Those are not arbitrary — they are nine of the forty industries we priced in our Denver click premium study, so we already know what a click costs in each one and can put the two datasets side by side.
The six business searches were set to the United States: “ai marketing agency denver”, “marketing automation agency denver”, “seo agency denver”, “digital marketing agency denver”, “aeo services” and “ai seo services”. Four of those are terms we are trying to rank for ourselves, which is worth saying out loud before any of the numbers below.
Then the sorting rule, which is the whole study. A result counts as an own site if it belongs to an organisation that performs the service — an independent clinic, a national franchise, a law firm, an agency. Everything else counts as an intermediary, in four flavours: a directory or marketplace that lists other people’s businesses, an editorial listicle ranking them, a forum thread, or a social profile. We counted a national chain’s own page as an own site, because you can hire the chain. We counted a magazine’s “top dentists” feature as an intermediary, because you cannot.
Ninety-seven of the 150 results — just under two-thirds — were an own site. Fifty-three were an intermediary: 30 directories or marketplaces, 15 listicles, 6 forum threads and 2 social profiles. So the collapse everybody describes has not happened. What has happened is far more useful to know about, because it is concentrated.

Ten out of ten against four out of ten. Both are Denver service businesses, both were pulled within minutes of each other, and the gap between them is the entire finding. If you own a veterinary practice, page one is a fair fight between practices. If you own a plumbing company, six of your ten neighbours on that page are companies whose product is your lead.
The obvious hypothesis is that intermediaries crowd into whatever is most lucrative. A directory monetises a click; the more a click is worth, the harder it should fight for the slot. That is not what the data shows, and the counter-example is the most expensive keyword we have ever priced.
In our 40-industry pull on 18 August 2026, “personal injury lawyer near me” came back at $151.66 a click nationally and $264.89 in Denver — the dearest local click in the whole set, 282 times the cheapest. A hundred of those clicks is $26,489. If money drew the wall, that search would be nothing but directories. Instead nine of its ten organic results are law firms’ own websites, and the single intermediary is Super Lawyers. Meanwhile “denver plumber”, a category where clicks run a small fraction of that, is the most fenced-off search in the set.
What the four fenced searches have in common is not price. It is that a lead in those categories is a commodity that can be sold onward before anyone knows which business will do the work. Plumbing, HVAC, electrical and roofing are the four home trades where a homeowner has a broken thing, no loyalty, and no way to tell one licensed contractor from another — which is precisely the gap a lead marketplace fills. Thumbtack, Angi, Team Dave Logan and Craigslist appear across those searches; Team Dave Logan alone ranks on three of them. Yelp ranks on seven of our nine consumer searches, missing only personal injury lawyers and vets.
Where the decision is personal and repeated — your dentist, your chiropractor, your vet, the lawyer who will handle the worst year of your life — the intermediaries thin out and often vanish. You do not shop a vet on a marketplace. This is the same split we found writing about home services marketing: the trades compete in a category that has been productised around them, and the health and professional categories have not been.
One more detail worth having, because it cuts against the fatalism. On the three fenced Denver trade searches, one company — Brothers Plumbing, Heating and Electric — ranks second for plumber, first for HVAC repair and second for electrician. One local operator holds a top-two organic slot in three different walled categories on the same day. Whatever the directories are doing, it is not preventing that.
Reddit appeared on six of the fifteen searches, and every single appearance was inside the top five. On three of them it ranked first, above every business on the page: “denver plumber”, “denver electrician”, and — the one that should worry every agency reading this — “aeo services”.
The number one result for a commercial B2B search
“Are AEO agency services worth the cost or are most just repackaging SEO?” — an r/AskMarketing thread, ranking above every agency selling the service, on a national United States search.

Read that as a buyer, not as a marketer. Somebody typing “aeo services” is considering spending money, and the first thing Google hands them is a room full of strangers debating whether the category is a scam. The same pattern holds on “ai seo services”, where a Reddit thread ranks second. On the Denver trade searches, the top result is neighbours naming a plumber they trust and quoting what they were charged.
That is not a bug in Google. It is Google reading, correctly, that the thing people want when they are about to hire someone is other people’s unfiltered experience. It is also a channel: those threads are public, they rank, and a business that shows up in them helpfully — not as an advert — is visible on searches it may never rank for with its own site. It is worth reading a subreddit’s self-promotion rules before you go anywhere near it, but pretending the threads are not there is a choice too.
Across the nine consumer searches, listicles were almost absent — two in ninety results, being 5280 Magazine’s top-dentists feature and a Forbes Home HVAC roundup. Across the six business searches, there were thirteen listicles in sixty results. Almost the entire “best of” industry in our sample is pointed at people trying to hire a marketing agency.

A university business school’s list of local marketing companies — a page that exists to help students and alumni, not to sell anything — ranks on three of the four commercial searches a Denver agency lives or dies on. That tells you how thin genuinely useful, non-self-interested content is in this category.
And now the part we have to put in our own study: mbcgroup.ai appears on zero of these 150 results. Not on the four Denver agency searches we are actively trying to rank for, not anywhere. We publish that because a study that quietly omits its author’s own result is not a study. What it means in practice is that on the searches we care most about we are competing not just with other agencies but with two national listicles, two directories and a university, all of which have a decade of authority we do not.
Section five counted who ranks. It did not ask what those pages actually claim. On 30 August 2026 we went back to the Denver agency searches, ran six of them from a Denver location — “seo company denver”, “local seo denver”, “denver seo services”, “seo agency denver”, “denver seo” and “digital marketing agency denver” — and this time opened the results and read what each business says about itself. Six searches, 120 results, 63 distinct URLs across 53 distinct domains.
Four of the 120 were duplicates, the same URL returned twice on one search: Shellback SEO on two different searches, and Firestarter SEO and Altitude SEO each twice on “seo agency denver”. So 120 raw, 116 distinct within their own search. We publish both numbers because the gap between them is exactly the sort of thing a study quietly rounds away.
When we ran this read across nine service verticals, in the study that started with HVAC, 19 of the 20 pages that ranked agencies were published by an agency, and 17 of the 19 put their own side first. Denver inverts it. Of the 63 distinct URLs, 18 are pages that list or rank several Denver agencies, and only two of the eighteen are published by a marketing agency. The other sixteen are directories and marketplaces — Clutch twice, DesignRush, GoodFirms, Yelp twice, the Better Business Bureau, and Semrush’s agency directory three times — plus two Built In Colorado round-ups, two auto-generated Facebook answer pages, one Onfolio “reviewed” page, and a University of Colorado Denver business-school list.
Both of the two, though, rank themselves first. Thrive Internet Marketing Agency’s “11 Best Denver SEO Companies in 2026” scores Thrive 97 out of 100 and every other agency below it; Thrive is headquartered in Arlington, Texas, while the other ten agencies on its Denver list are in Denver. SeedX’s “Top 20 Denver’s Digital Marketing Agencies” puts SeedX at number one and describes itself as remote-first, its Denver connection given as serving the city with “a strategic remote-first approach”. Neither page discloses anywhere in its body that the publisher is ranking itself.
Thrive’s list also promises eleven agencies and writes up ten. Crowd Digital Marketing sits seventh in the summary table with a score of 79 and then gets no entry at all: the article runs 1, 2, 3, 4, 5, 6, 8. The scoring is the same one we found on its HVAC list — AI visibility 60% of the total, Google performance 10% — and client results carry no listed weight.
Across the six searches, twelve distinct sites describe themselves, in a title tag or in body copy, as Denver’s number one, best, top, most trusted, premier or favourite. Two of the twelve ever held first place on any of the six.

Most of these claims cannot be tested, because “best” and “most trusted” do not name anything measurable. One does. Boulder SEO Marketing’s Denver page, last modified 28 July 2026, says in its own words: “Our website ranks #1 for highly competitive terms like ’SEO agency Denver’ and ’Denver SEO,’ proof that we practice what we preach.” Because it names the two terms, it is the one claim on the page that can be checked exactly.
On 30 August 2026, searching from Denver, boulderseomarketing.com was ninth for “denver seo” and fourteenth for “seo agency denver”. First place on those two searches went to Firestarter SEO and Peaks Digital Marketing. That is one day, one location, and rankings move — but it is the claim the page itself offers as its proof.
Semrush’s Denver SEO directory carries blurbs the agencies write about themselves. Two of them sit on that one page: “Firestarter SEO is Denver’s #1 SEO agency and has been serving businesses for over 12 years.” and “Peaks Digital Marketing is Denver’s #1 Rated Agency for over 11 years and running.” Both cannot be right, and the searches say each is right once and wrong five times. Firestarter is first for “denver seo” and sixth for “seo agency denver”; Peaks is first for “seo agency denver” and seventeenth for “denver seo”.
Onfolio publishes a page titled “The Best SEO Agencies in Denver, Colorado”. It names ten: Top Denver SEO, The Xcite Group, The Source Marketing Group, The Brandsmen, Terrayn, Smart Local IQ, SiteWired, Red Egg Marketing, Peaks Digital Marketing, Neon Rain Interactive. That is exact reverse alphabetical order, all ten of them, on a page with no scores, no stated methodology and no explanation of the order.
mbcgroup.ai appears on zero of the 120 results, exactly as it appeared on zero of the 150 in August. We are an agency selling these services in this city, we do not rank for them, and we have still not published a Denver ranking — for the reason we gave in the trades study: we would be tempted to do what those two publishers did. If you are choosing between the names above, the honest advice is the same as it was for local SEO generally: ask which keyword the claim refers to, then search it yourself.
Everything above is the organic half of Denver. It is not the half most people see. Search “marketing agency denver” on a phone and the first thing on the screen is the map pack — three businesses, a star rating and a pin. So on 31 August 2026 we ran the same city again, this time against Google’s local finder, which is the full ranked list those three results are drawn from. Seven searches, 129 listing slots, 48 distinct agencies.
One caveat we would rather publish than bury: these searches were fetched through a commercial proxy, and Google reported our request as coming from Baltimore on one search and Miami on another. Denver came from the words in the query, not from where we were standing. Every business returned is a Colorado business, so the targeting plainly worked, but somebody actually standing in Denver may see a different order. The composition below is solid; treat the exact positions as indicative.
Then we took the twelve agencies that call themselves Denver’s best and looked for them here. The answer is not a smaller version of the organic answer. It is close to the reverse of it.

Four of them reach first place here, where only two did in organic — and three of those four were 12th, 16th and 17th on the organic list. Firestarter SEO, which was first for “denver seo” and says in plain words that it is Denver’s number one SEO agency, is ninth at best in the map pack and never appears in the three-result box at all. Boulder SEO Marketing, the one agency that named the exact keywords it claimed to lead, does not appear in Denver’s local results at any position. Two searches, two different sets of winners, one city.
Of the 48 agencies ranked, 32 are rated exactly 5.0 and another 10 are 4.9. Forty-six of the 48 sit at 4.8 or better, and the worst-rated business in the entire study is a 4.5. If you are a Denver business owner choosing from this list, the star rating cannot separate anybody from anybody. Whatever is ordering these results, it is not customer satisfaction.
Thirteen of the 48 businesses have both “Denver” and “SEO” inside the business name itself — Top Denver SEO Company, SEO Denver Agency, Oasis SEO Company Denver, Local Denver SEO, Digital Marketing 1on1 SEO Denver, and so on. Sixteen carry the city, twenty-one carry the service.
The clearest case is SEO Denver Agency, which has nine reviews. It appears on five of the seven searches, and on every single one it finishes above agencies with far more reviews than it — eleven of them on “seo agency denver”, eight on “denver seo services”. Meanwhile Eclipse Marketing has 167 reviews, more than any other agency in the study and over five times the field median, and it never once reaches the top three. Its seven placements are 4th, 6th, 6th, 6th, 7th, 7th and 8th.
We are reporting that, not recommending it. Renaming your company to your target keyword breaks Google’s own business-name rule, which asks for the real-world name of the business, and profiles do get suspended for it. It is the same position we took on the self-ranked listicles further up this page: worth knowing that it works today, not worth doing.
BSM appears twice on three separate searches, once as “BSM - A Denver SEO Company” with 64 reviews and once as “BSM - A Downtown Denver SEO Company” with one review — two slots on the same page for one brand. Separately, ten of the 48 show no address whatsoever, including Epidemic Marketing, which holds first place on “local seo denver” without telling anyone where it is. Five more rank for Denver while registered somewhere else: Numana SEO in Aurora, PHENYX in Lafayette, X3 Marketing Group in Broomfield, and Summit Digital Marketing and Webolutions in Greenwood Village. Webolutions is the one claiming to be the number one SEO company in Denver.
The MBC Group is at 3000 Lawrence Street in Denver. Four agencies in that same building rank in this study — Blennd in suite 33, immediately next door to ours, Colorado Digital in 113, Tree Ring Digital in 601, and Faceted Media. We appear on none of the 129 results. It would be easy to write that up as a mystery. It is not one, and the numbers say so plainly.
Our Google Business Profile is rated 5.0 with 19 reviews. The rating already matches the top of the field. The categories already match too — marketing agency, internet marketing service, marketing consultant, website designer are exactly what the ranked agencies use. What does not match is the review count: 33 of the 48 ranked agencies have more than we do, the field median is 32, and the 21 businesses holding a map-pack slot average 66.6. Only one of those 21 slots belongs to a business with 19 reviews or fewer, and that one is called SEO Denver Agency.
So the honest read on our own profile is that it is well built and under-reviewed, and that no amount of profile optimisation substitutes for the thing we are short of. That is the same advice we would give you, and it is the reason asking for reviews is the least glamorous and most load-bearing task in local SEO. Everything above is about who Google shows. This part is about a second gatekeeper. When somebody asks ChatGPT, Perplexity or Google’s AI Overview to name a good SEO agency in Denver, the answer is built out of pages a crawler was allowed to fetch and able to read. So on 1 September 2026 we went back to the sites behind those twelve claims and checked whether the machines can get in. Webolutions makes the claim on two different pages, so the twelve claims belong to eleven distinct sites, and eleven is the number used from here on.
Four checks. Each site’s robots.txt evaluated with a full matcher — grouped user-agents, an empty Disallow meaning allow, wildcards, end-of-pattern anchors, longest match wins, Allow beating Disallow — against eight named crawlers: GPTBot, OAI-SearchBot, ChatGPT-User, PerplexityBot, ClaudeBot, Google-Extended, Googlebot and Bingbot. Each llms.txt fetched and read, not merely status-checked. Each homepage rendered in headless Chrome, after JavaScript, and measured for visible words, headings and structured data. And the same nonsense URL requested on all eleven sites, to see what a missing page does.
Eight crawlers across eleven sites is 88 separate permission checks, and all 88 came back allowed. Not one of these agencies blocks GPTBot, OAI-SearchBot, ChatGPT-User, PerplexityBot, ClaudeBot or Google-Extended anywhere on its site. If you were worried that Denver’s SEO firms had quietly shut the door on AI, they have not.
The other half of that sentence is the interesting one. Not one of the eleven robots.txt files mentions a single AI crawler by name. We grepped all eleven for twenty-five bot names — the six above plus CCBot, anthropic-ai, Applebot-Extended, Bytespider, Amazonbot, PetalBot, SemrushBot, AhrefsBot and the rest — and got zero matches. The eleven files come to 3,208 bytes between them. Six mention nothing but the WordPress admin folder. Three still carry the literal comment that says START YOAST BLOCK. These are not decisions. They are defaults.
That is a different picture from the one we found the day before. When we ran the same matcher over the twenty pages that rank for the question how to rank in ChatGPT, five of the twenty were closed to at least one AI crawler. In Denver nothing is closed, because nothing has been chosen.
Boulder SEO Marketing’s robots.txt is 1,875 bytes, which is more than half of all eleven files put together. Most of it is a Content Signals block, stamped as generated on 19 May 2026, that spells out in plain English what a crawler may do with the site. The operative lines are three:

Search yes. Feeding the page into an AI answer yes. Training a model on it yes. Publishers who add that block overwhelmingly set the training signal to no; this one grants all three. For a firm selling visibility inside AI answers that is the consistent position, and it is the only considered AI statement among the eleven. Credit where it is due.
The same file blocks its own year archives, 2014 through 2022. That could easily have hidden pages it is simultaneously advertising, so we checked: all 644 URLs listed in its llms.txt, tested against its own rules. None of them falls under a blocked path. It is the tidiest file in the study.
An llms.txt is a plain-text summary of a site written for language models. Four of the eleven serve a real one — and three of those four announce their own authorship in the first line.

So llms.txt adoption in Denver is real, and it is mostly a side effect of updating an SEO plugin rather than a plan. Ours is hand-written, and since we are publishing other people’s numbers we checked our own on the same day: 95 mbcgroup.ai URLs listed, 95 of 95 returning 200, zero redirect hops.
Ask topdenverseocompany.com for its llms.txt and you get HTTP 200 and 155 KB of the site’s homepage. A tool that only checks status codes would have scored that as a pass. Reading the file caught it, and the cause turned out to be much bigger than one missing file.
We requested the same invented path on every site in the study — the same string on all eleven, so nothing is doing any site a favour:

There is no 404 on that site. Every URL anyone invents — a typo in a link, a stale address in an old directory, a crawler guessing — comes back as a working page. It is also the only one of the eleven that ships no structured data whatsoever, checked in headless Chrome after JavaScript rather than from raw source, and one of three with no h1 heading. It finished 17th organically in our August pass and first in the map pack.
Volume Nine publishes a page at /ai-instructions/ titled Official Information About Volume Nine. It opens by saying the information below is structured for AI assistants such as ChatGPT, Claude, Perplexity, Gemini and other large language models, and it carries a section headed Key Facts for AI Models whose entries are written as instructions to the machine rather than as sentences for a reader.

It comes with a fact worth putting beside it, and we mean it as a measurement rather than a criticism: the same company’s homepage renders 287 visible words, and 281 on a second render. The page written for machines runs to 1,694. It is the widest gap between machine-facing and human-facing content anywhere in this study.

An AI engine asked to summarise the best SEO agency in Denver has seventeen times more material to work with from the top of that table than from the bottom of it. Ten of the eleven do ship structured data, which is a better rate than we have measured in most categories, and three of the eleven ship no h1 heading at all: The Brandsmen, Top Denver SEO Company and SunnySide Social Media.
Altitude SEO calls itself the Best Denver SEO Company and Colorado’s favourite, and it was 7th for “seo agency denver” and 13th for “denver seo services” when we searched on 1 September. Its homepage contains fourteen references to a WP Engine install hostname, seobrokersold.wpenginepowered.com — twelve of them links, two of them the logo image. The main DENVER SEO heading links there. So do both contact links, both free-report links, the local SEO page, the enterprise SEO page, the HTML sitemap and the XML sitemap.
That hostname redirects back to altitudeseo.com, so nothing is broken for a visitor. It is still every internal link on the front page of a self-described best-in-Denver SEO firm routed off-domain through a host whose name reads as “SEO broker sold”.
Its robots.txt has a second problem, and this one costs it something real. The file points crawlers at a sitemap on a different domain entirely — altitudeagency.com — and that URL returns 404. The domain itself now redirects to a company called Sympler. The working sitemap is on its own domain and lists twelve pages, generated by All in One SEO Pack version 3.1.1.
We ran every check on ourselves too, on the same day and with the same script. mbcgroup.ai allows all eight crawlers; our llms.txt is hand-written and all 95 of its URLs return 200 with no redirects; our structured data is present after JavaScript; the homepage renders 1,783 words; and a missing URL returns a proper 404. That is the good column.
Two things we fail, and we are not going to leave them out of our own study. We show no visible last-updated date on any post, which is the single most common piece of advice on page one for AI search. And three of our page types still ship with no h1 heading — the blog listing, the service pages and the contact page — which is exactly the defect we just counted against three of the eleven. Both are on our fix list, in writing, since before this section was written.
And the number that matters most is still the same one. Across four Denver searches on 1 September — seo agency denver, denver seo services, marketing agency denver and ai marketing agency denver — there were 80 results and mbcgroup.ai was on none of them. We do local SEO, Google Business Profile work and AI search optimisation for a living in this city, and we are publishing our own absence in the third section running. The difference between us and a claim of being number one is that this is checkable.
Section 07 found that Denver’s local layer has different winners from its organic layer, and that the thing separating them is the business name: thirteen of the forty-eight ranked firms have both “Denver” and “SEO” inside the name itself. Section 08 asked whether a machine can read the websites of the eleven agencies that call themselves the city’s best. On 2 September 2026 we crossed the two, and put those thirteen name-matched winners through the same four checks.
Thirteen business names resolve to twelve distinct websites — one brand runs two profiles on one site. All twelve return a working homepage. Everything below was measured the same way as section 08: robots.txt evaluated with a full matcher rather than by eye, llms.txt opened and read rather than status-checked, every site probed with the same invented address, and every page rendered in a real browser after its JavaScript had run.
The short version: the firms Google is currently handing Denver’s map pack to are not winning it on the quality of their websites.

Eight AI crawlers checked against twelve sites is ninety-six permission decisions. Every single one is allowed, and not one of the twelve files mentions an AI crawler by name. That is the second Denver set in two days to return exactly that result: across both studies it is one hundred and eighty-four permission checks over nineteen different agency websites, all allowed, and not one written policy. The finding from section 08 holds on a group picked by a completely different rule. Nothing in Denver is closed, because nobody has decided anything.
Two of the twelve have no missing-page handling at all. We asked every site for the same invented address, and on one of them the reply was byte-for-byte identical to its homepage — the same 735,249 bytes, the same fingerprint — and identical again to what it serves at its llms.txt address. Every address on that website is the homepage. A second site does the same thing. This matters more than it sounds: both of those sites answer “yes” when you ask whether they have an llms.txt, and neither one has a file there. Four of the twelve publish a real one, six correctly say it does not exist, and two hand you the homepage with a success code. Opening the file is the only thing that tells the last two groups apart.
All four of the real ones open by naming the plugin that wrote them — two by All in One SEO, one by Rank Math, one by Yoast. Adding the crawler-access study to this one, Denver has eight of these files: seven written by a plugin and one written by a person. The city’s adoption of the format is, so far, a side effect of updating software rather than a decision anybody made.
The single strangest result concerns the most-reviewed agency in the whole study. Eclipse Marketing has 167 Google reviews, more than double the median of the forty-eight, and Google lists it as “Eclipse Marketing - Denver SEO Agency.” Its homepage is titled “Eclipse Remodeling: Marketing Agency For Home Remodelers.” Its main heading offers to book twenty remodeling estimates in ninety days. Its llms.txt — the file whose only job is to tell an AI what the company is — begins “Eclipse Remodeling”, and every article it lists is written for remodelers. None of that is dishonest; it is a remodeling marketing agency that also sells search work. But the business Denver’s map pack shows you as a Denver SEO agency introduces itself to machines as something else.
Two more, at the very top of the pack. The firm holding the joint-most map-pack slots in the city has no main heading, no structured data of any kind and no missing-page handling — all three confirmed in a real browser after its JavaScript ran, not guessed from source code. And the agency that appears in all seven searches and calls itself Denver’s number one rated has a main heading that stops in the middle of a sentence, reading only “See The View From ”. Its robots.txt contains a rule but never says which crawler the rule is for, which under the standard means the file does nothing at all.
Two of the twelve never write the word Denver on their homepage. One of them is listed by Google as offering services “in Denver, CO” and its homepage title says Los Angeles.
Four of the twelve render under a thousand words a crawler can see. The gap between the smallest and largest homepage in the set is twenty-seven fold.
Read next to the map-pack findings in section 07, this is the honest shape of the Denver local layer: it is not being won on technical merit, and it is not being won on customer satisfaction either — forty-six of the forty-eight ranked businesses have a rating of 4.8 or better. It is being won on the business name and on review volume. That is worth knowing before you pay anyone to fix your website in order to get into it, and it is the reason our own answer engine optimisation work treats reviews and machine-readable content as two separate jobs rather than one.
None of it is an argument for neglecting the website. These sites rank despite their condition, not because of it, and the moment an AI assistant rather than a map pack is doing the recommending, an empty homepage with no headings has nothing to be quoted from. It is an argument for knowing which of the two problems you actually have.
A single city on a single day is an anecdote with a table attached. So on 28 August 2026 we repeated the nine consumer searches in Phoenix, Arizona — same categories, same method, same two piles — and classified another ninety results by hand.
Phoenix was chosen deliberately rather than at random. It is the closest structural match to Denver we could pick: one dominant Sun Belt metro with no competing city inside its media market. But its home-trade economy is far bigger than Denver’s, and its air-conditioning market is arguably the most valuable in the country. If our Denver explanation was right — that the fenced categories are the home trades, because a home-trade lead is a commodity somebody can resell — then Phoenix HVAC should be at least as fenced as Denver’s. It turned out to be the opposite.

Two things happened at once, and they point in opposite directions.
The level held. Sixty-five of ninety Phoenix results were own sites — 72%, against Denver’s 69% on the same nine categories. The mix of intermediaries was nearly identical too: Denver’s ninety consumer results contained 21 directories, 2 listicles, 3 forum threads and 2 social profiles; Phoenix’s contained 18, 1, 3 and 3. If all you wanted was a rule of thumb — expect roughly seven of every ten results to be a business you could hire — it replicated cleanly.
The category ranking did not hold at all. Denver’s single most fenced search, “denver plumber” at four own sites of ten, is six of ten in Phoenix. Denver’s HVAC repair, one of the four searches we had described as fenced, is the second-cleanest home trade in Phoenix at eight of ten — in the one city where air conditioning is not a convenience. And Phoenix’s two most fenced searches, med spa and electrician at five of ten each, both sat comfortably mid-table in Denver.
The part that changes what you should do
The headline number is portable. The list of fenced categories is not. If somebody tells you your industry is locked up on Google and their evidence is a count from a different city, they have not measured your problem. They have measured somebody else’s and assumed it travels.

Two patterns did survive both cities, and those are the ones worth trusting. Veterinary was spotless twice — ten own sites of ten in Denver and ten of ten again in Phoenix, zero intermediaries either time. And the health and professional group (dentists, chiropractors, injury lawyers, vets) averaged more own sites than the home trades in both cities — just nothing like by the specific margins Denver alone suggested.
This one we were not looking for. Phoenix is a city, and it is also one of the most popular words in American business naming — the bird that rises from its own ashes is a gift to anyone starting over. On these searches, Google is not reliably telling the two apart.
We opened every result and read its address block. Five of the ninety are businesses that are not in Arizona:

The number one organic result for “phoenix veterinarian” is a veterinary surgical practice in Overland Park, Kansas. Its page title is “Vet Near Me Overland Park 66211”, its own copy places it “at the heart of Kansas City” and promises “the best care in the Midwest” — and it still outranks every animal hospital in Phoenix. Further down, a med spa in Lutz, Florida takes positions four, five and six consecutively: its website, then its Instagram, then its Facebook. Three of the ten slots on “phoenix med spa” belong to one business two thousand miles away.
One near miss, in fairness. Position seven on “phoenix roofing company” is a Facebook page labelled “Azusa CA”, but it links through to the genuine Phoenix, Arizona roofer that ranks first on the same search. That is a mislabelled Facebook location, not a sixth out-of-state business, so we have not counted it as one.
We noted nothing equivalent in the Denver sample; “Denver” is a much rarer word to build a brand on. The lesson belongs to anyone whose city name doubles as a brand name — Phoenix, Aurora, Springfield, Charlotte, Augusta, Columbia. Part of your first page can be occupied by companies that are not competing with you and could not serve your customer if they wanted to, and nothing you do to your own site removes them. It is one more reason to put the work into your Google Business Profile and the map pack, which is the one part of the screen that is genuinely geographic.
The largest limit we published on 27 August was “one page, one search, one day”. The second city answers the geography half of that. For the day half, we re-ran three of the nine Denver searches on 28 August — the two extremes plus one from the middle — and compared them line by line.

Yelp appeared where it had not. The search API also returned the same Yelp address twice, so this is really nine unique results with one new intermediary.
Two of the three came back identical, down to the list of domains; the third gained one intermediary. So a one-day count is stable enough to act on, and not stable enough to treat as a constant. If your own count lands borderline — six or seven own sites — run it again a week later before you make a budget decision on the strength of it.
The practical value of this data is that it tells you which fight you are in before you spend anything. Look up your own category first.
There is a second reason to care about the composition of page one, and it is newer than the blue links. When someone asks ChatGPT, Gemini, Perplexity or Google’s AI answers to recommend a plumber in Denver, the assistant assembles its shortlist from what it can read and corroborate — and a large part of what it reads is exactly the page we just classified. A search result set that is one-third directories and forum threads produces an answer built substantially out of directories and forum threads.
That cuts both ways for a small business. It means a Yelp page and a Reddit thread you did not write are speaking for you. It also means the ranking barrier is different: an assistant is not limited to ten slots, and it does not sell placement, so answer engine optimization rewards being legible and consistent rather than being big. We have watched that work — an independent Denver clinic we do AEO work for became the most-cited provider in its category, named in 11 of 16 high-intent patient questions with a link, ahead of national chains spending far more than it does.
The practical version: the categories where directories own the organic page are the categories where the AI answer is most worth fighting for, because it is the one surface where an independent contractor and a lead marketplace start closer to level.
Fifteen searches, ten organic results each, 150 results in total, all retrieved on 27 August 2026 through a third-party search API using a Denver, Colorado location for the nine consumer terms and a United States location for the six business terms. Not a signed-in Google session. Every result was classified by hand from its live URL and page content.

Q Have directories really taken over local search results?
A Partly, and much less evenly than the claim suggests. Across 240 organic results — fifteen Denver searches on 27 August 2026 and nine Phoenix searches on 28 August — 162, or 68%, were the website of an organisation you could hire. In the Denver 150 alone the figure was 97, or 65%, and 53 were intermediaries: 30 directories or marketplaces, 15 listicles, 6 forum threads and 2 social profiles. But the spread ran from ten own sites out of ten for “denver veterinarian” to four out of ten for “denver plumber”. Whether directories have taken over depends almost entirely on which category you are in.
Q Which Denver categories are hardest for a small business to rank in?
A The home trades. In our sample the four searches with the most intermediaries were denver plumber (6 of 10), and denver hvac repair, denver electrician and denver roofing company (4 of 10 each). Those are the categories where a lead can be sold onward before anyone knows who will do the work, which is what a lead marketplace exists to do. Health and professional categories were far cleaner: chiropractor 8 own sites of 10, dentist 7, personal injury lawyer 9, veterinarian 10.
Q Do expensive keywords have more directories on page one?
A No — in our data the relationship runs the other way. “Personal injury lawyer near me” is the most expensive local click we have priced, at $264.89 in Denver, and nine of its ten organic results are law firms’ own websites. The heavily fenced searches are the comparatively cheap home trades. What draws intermediaries is whether the lead is a commodity that can be resold, not what the click costs.
Q Why does Reddit rank so high for local service searches?
A Because it is what people are actually looking for. Reddit appeared on six of our fifteen searches and every appearance was in the top five, including first place for “denver plumber”, “denver electrician” and “aeo services”. Somebody about to hire a contractor wants other people’s unfiltered experience, and Google is reading that intent correctly. For a business it means those threads are a visibility channel — one that rewards being genuinely useful and punishes advertising, so read the community’s self-promotion rules first.
Q How do I check whether my own category is fenced off?
A Search your service plus your city in a private browsing window, take the first ten organic results and mark each one as either a business you could hire or an intermediary. Seven or more own sites means organic content is a fair fight and probably your cheapest channel. Four or five means you should expect a longer run-up, put the work into your Google Business Profile and reviews first — the map pack sits above all of this and no directory can occupy it — and claim your listing inside the intermediaries you cannot outrank.
Q Does a page-one composition count from one city apply to another city?
A No, and this is the most useful thing we learned. We ran the same nine consumer categories in Denver on 27 August 2026 and in Phoenix on 28 August. The overall level transferred almost exactly — 62 own sites of 90 in Denver, 65 of 90 in Phoenix — but the ranking of categories did not. “Denver plumber” was the most fenced search in Denver at four own sites of ten; “phoenix plumber” returned six. Denver HVAC repair returned six; Phoenix HVAC returned eight, in the biggest air-conditioning market in the country. Use another city’s count as a rough expectation, never as evidence about your own category.
Q Why do businesses from other states rank for Phoenix searches?
A Because Phoenix is a common brand name as well as a city, and on these searches Google does not reliably separate the two. Five of our ninety Phoenix results were businesses outside Arizona: the number one result for “phoenix veterinarian” is a veterinary surgical practice in Overland Park, Kansas; the fourth result for “phoenix roofing company” is a roofer in Nashville, Tennessee; and a med spa in Lutz, Florida holds positions four, five and six on “phoenix med spa” with its website, its Instagram and its Facebook page. If your city name doubles as a brand name, expect to lose a slot or two to companies that cannot serve your customer — and lean harder on your Google Business Profile and the map pack, which are genuinely geographic.
Q How stable is a one-day count of page one?
A Stable enough to act on, not stable enough to treat as fixed. We re-ran three of the nine Denver searches exactly one day later. “Denver plumber” and “denver electrician” came back identical — same counts, same intermediary domains, Reddit first on both days — while “denver veterinarian” went from ten own sites of ten to eight, with Yelp appearing where it had not. If your own count lands borderline at six or seven own sites, run it again a week later before you commit a budget to it.
Q Is the agency that calls itself Denver’s #1 actually number one?
A Usually not. On 30 August 2026 we ran six Denver agency searches and found twelve distinct sites describing themselves as Denver’s number one, best, top, most trusted, premier or favourite. Two of those twelve ever held first place on any of the six: Firestarter SEO was first for “denver seo” and Peaks Digital Marketing was first for “seo agency denver”. The other ten never reached first place on any search. Two sites also claim the same title on the same Semrush directory page, which is the clearest sign that the phrase is marketing copy rather than a measurement.
Q Who actually publishes the ‘best Denver SEO company’ lists?
A Directories, mostly. Of the 63 distinct URLs across our six Denver agency searches, 18 list or rank several agencies, and only two of the eighteen are published by a marketing agency — Thrive and SeedX, both of which put themselves first without disclosing it. The other sixteen are Clutch, DesignRush, GoodFirms, Yelp, the BBB and Semrush’s agency directory, two Built In Colorado round-ups, two auto-generated Facebook answer pages, an Onfolio page and a University of Colorado Denver business-school list. That is the reverse of what we found in nine service trades, where 19 of 20 ranking pages were agency-published.
Q How do I check an agency’s ranking claim myself?
A Ask which keyword it refers to. A claim like “Denver’s best SEO agency” names nothing and cannot be checked, which is most of what we found. A claim that names a term — one page told us it ranks first for “SEO agency Denver” and “Denver SEO” — can be tested in a minute: search that exact phrase from your own city in a private browsing window, count down the organic results, and note the date, because rankings move. When we did that on 30 August 2026 the page was ninth and fourteenth. Then ask the same agency what it would do for you, and judge that answer instead.
Q Is the map pack the same as the organic results?
A No, and in Denver they have different winners. On 31 August 2026 we ran seven Denver agency searches through Google’s local finder — 129 listing slots, 48 distinct agencies — and compared them with the organic results from the day before. Four agencies reached first place in the map pack; only two had done so in organic, and three of the four map-pack leaders had finished 12th, 16th and 17th organically. The agency that was first organically for “denver seo” was ninth in the local list. They are two separate rankings with two separate sets of signals, and doing well in one tells you very little about the other.
Q Do Google reviews and star ratings decide who ranks in the map pack?
A The star rating decides almost nothing, because nearly everyone has the same one. Of the 48 Denver agencies we found, 32 were rated exactly 5.0 and 46 were 4.8 or better; the lowest in the whole set was 4.5. Review volume matters more but is not decisive either — the agency with the most reviews in our study, 167 of them, never reached the top three, while a firm with nine reviews and the words “SEO” and “Denver” in its business name outranked better-reviewed rivals on five separate searches. Review count is worth building; it is a floor, not a lever.
Q Should I put my city and service in my Google Business Profile name?
A No. Thirteen of the 48 agencies we found had both “Denver” and “SEO” in the business name, and it is visibly helping them rank today — which is exactly why we are describing it rather than recommending it. Google’s business-name guideline asks for your real-world name, the one on your signage and paperwork, and profiles are suspended for keyword-stuffed names. A suspension costs you the entire listing, which is a poor trade for a few positions.
Q Do Denver SEO agencies block ChatGPT and other AI crawlers?
A No. On 1 September 2026 we evaluated the robots.txt file of all eleven sites that call themselves Denver’s best against eight named crawlers — GPTBot, OAI-SearchBot, ChatGPT-User, PerplexityBot, ClaudeBot, Google-Extended, Googlebot and Bingbot. That is 88 permission checks and all 88 came back allowed. The more useful finding is that not one of the eleven files mentions any AI crawler by name, so nothing has been blocked because nothing has been decided. Six of them mention nothing but the WordPress admin folder.
Q Does my small business need an llms.txt file?
A It is cheap and harmless, and it is not the thing that will decide whether an AI engine can describe you. Four of the eleven Denver agencies we checked publish a real llms.txt, and three of those four were generated automatically by an SEO plugin rather than written. What matters more is that your pages return a proper 404 when they are missing, carry visible text a crawler can read without running JavaScript, and say plainly who you are, where you are and what you sell. One site in our study serves 155 KB of its homepage at the llms.txt address and has no working 404 at all — a file would not have fixed that.
